How Orient works

Orient continuously observes the organisation and the world around it, turns those signals into structured meaning, and reconciles them into a shared model for people and machines.

THE ICEBERG

What people see is only the surface.

The visible product is how people interact with Orient. Underneath, Orient continuously forms, reconciles, maintains and governs the organisational model those experiences depend on.

THE INTERFACE

BELOW THE WATERLINE

What Orient continuously does

01

Form Meaning

Turns activity and signals into structured organisational meaning.

Sources → claims · evidence · assumptions · questions · decisions

02

Reconcile Understanding

Compares new meaning with what the organisation already understands.

Support · contradict · resolve · supersede · connect · update

03

Maintain Shared State

Keeps the organisation’s current understanding coherent as reality changes.

Known · believed · uncertain · contested · decided · changing

04

Preserve Grounding

Keeps the evidence, origin, uncertainty and history behind important understanding attached.

Evidence · provenance · confidence · uncertainty · time

05

Govern Change + Action

Controls how consequential understanding changes and what people and machines are authorised to do with it.

Authority · ratification · recourse · action

How change is governed

Orient does not treat AI output as organisational truth by default. Evidence remains attached, uncertainty remains visible, contradictions remain inspectable, and consequential revisions can require human ratification. People and machines act from the same model, but authority over change and action remains explicit.

02 — FROM ACTIVITY TO SHARED STATE

New evidence is compared with the current model. Changes propagate through what depends on them and become the organisation’s next shared state.

THE LOOP CLOSES

03 — CONTINUOUS ORGANISATIONAL LEARNING

Seven operations turn activity into continuous organisational learning.

Here, learning does not mean retraining an LLM. It means the organisational model changes as evidence, reasoning, decisions, actions and outcomes arrive.

Capture → Structure → Reconcile → Maintain → Reason → Act → Measure

01

Capture

02

03

04

Maintain

05

Reason

06

Act

07

Measure

01

Capture

Activity enters the model.

Documents, meetings, messages, metrics, research, observations and machine outputs become sources.

02

Structure

Orient represents what activity means.

Claims, evidence, assumptions, questions, decisions, responsibilities and deadlines are extracted from those sources.

03

Reconcile

New knowledge is compared with current understanding.

It can support, contradict, resolve, supersede or change what the organisation believes.

04

Maintain

The resulting organisational state persists.

Orient retains what is believed, why, what changed and what depends upon it.

05

Reason

People and machines reason over the same model.

They can ask what changed, where evidence conflicts, what remains uncertain and what should be resolved.

06

Act

The shared model becomes context for action.

People decide and coordinate; machines research, recommend, monitor and execute from the same organisational state.

07

Measure

Actions produce outcomes. Outcomes become new evidence.

Belief → Decision → Action → Outcome → Updated model.

04 — WHAT IS ACTUALLY INSIDE THE MODEL

Entities, meaning, relationships, state, time and provenance.

The world model is not a copy of every piece of company information. It is a structured, evolving representation of the parts of reality that matter.

THE MODEL

Entities + Meaning + Relationships + State + Time + Provenance

01

Entities

People, organisations, projects, concepts and sources—the objects around which understanding forms.

02

Meaning

Claims, evidence, assumptions, questions, contradictions, arguments, decisions and expectations.

This is the organisation’s epistemic state, not merely its stored information.

03

Relationships

Evidence supports claims. Claims inform decisions. Decisions change projects. Projects produce outcomes. Outcomes generate new evidence.

Relationships turn isolated facts into a graph of organisational meaning.

04

State

Known · Believed · Uncertain · Contested · Decided · Intended · Changing.

Orient distinguishes between something once said and the organisation’s current best-supported understanding.

05

Time

When something became known, what changed, what superseded it and what the organisation believed at a particular point.

The model is a temporal graph of organisational state.

06

Provenance

Every meaningful claim can be traced to a meeting, document, person, dataset, external source or machine inference.

Orient can show not only what the organisation believes, but why.

05 — WHY THIS IS HARD

Four things have to hold at the same time.

01

Persist meaning

Claims, assumptions and decisions become maintained state—not disposable conversation.

02

Reconcile evidence

New observations must support, contradict, supersede or leave existing understanding unresolved.

03

Propagate change

When a belief changes, every dependent decision, plan, expectation and action must be traced.

04

Govern consequences

Grounding and authority remain attached to every consequential revision and action.

NOT GENERATING AN ANSWER

The hard problem is keeping a shared model coherent, grounded and current while the organisation and the world keep changing.

06 — WHY IT COMPOUNDS

The compounding asset is not the information Orient ingests.

It is the history created by running the model: what was believed, what challenged it, what was ratified, what was superseded, what was decided, what was expected, and what actually happened.

That history cannot simply be re-ingested from a document store because it did not exist before Orient created it through use.

07 — TECHNICAL DEFINITION

A temporal organisational world model with explicit epistemic state.

Entities and relationships describe the organisation and the world around it. Meaning captures claims, evidence, assumptions, questions and decisions. Epistemic state records whether understanding is known, believed, uncertain or contested. Time and provenance record how it changes and where it came from. Authority and outcomes connect understanding to action.

SIX CORE DIMENSIONS

Entities

People, organisations, projects, systems, concepts and things.

Meaning

Claims, evidence, assumptions, questions, contradictions, arguments, decisions and expectations.

Relationships

Support, contradiction, dependency, impact, enablement, blocking and supersession.

Epistemic state

What is known, believed, uncertain or contested, including confidence and competing evidence.

Time + provenance

Where understanding came from, when it changed, what preceded it and what it superseded.

Authority + action

Who or what may change the model or act from it, what requires ratification, and what outcomes follow.

IMPLEMENTATION NOTE

A useful technical representation of Orient is a temporal knowledge graph with epistemic, provenance and governance semantics.

RECONCILIATION

M(t)

= the organisation’s maintained model at time t

O(t)

= new observations arriving at time t

M(t+1) = Reconcile(M(t), O(t))

M(t+1) = Reconcile(M(t), O(t))

M(t+1) = Reconcile(M(t), O(t))

Support · Contradict · Resolve · Supersede · Connect · Propagate

Reconciliation determines how new observations change existing understanding while preserving provenance, uncertainty, history and authority.

THE COMPOUNDING ASSET

The interface is the visible product.

The model underneath is the compounding asset.
